Carrier consolidation, blank sailings, port congestion, and geopolitical shocks are now part of normal ocean shipping.

You can complain about it. Or you can build a stronger network.

Start with the 80/20 rule.

Identify the top 20% of your supply sources. Study them in detail. These suppliers likely drive 80% of your activity, so even small failures can create major cost and service impacts.

You’ll find gold inside this Pareto.

In one of my operations, about 25% of our shippers generated 80% of total activity. Most were superstars across nearly every measure. But five were failing in areas we did not expect.

Their container utilization was well below target. Containers were shipping with too much empty space. They also produced a high share of booking cancellations and rebooking—many within five to seven days of sailing.

These were high-volume suppliers with good overall performance scores. Yet hidden inside the numbers were real profit leaks, wasted capacity, added work, and greater exposure to carrier penalties and rolled bookings.

That is why better planning starts with better data.

Use strong business intelligence tools and increasingly AI to improve data quality, identify patterns, flag exceptions, and find problems before they become expensive. Measure performance by supplier, carrier, trade lane, port pair, and container—not just broad averages.

Then act.

Review sourcing locations, gateway ports, routing choices, inventory positioning, carrier mix, container utilization, booking behavior, and backup options. Build alternatives before you need them.

This should be a team effort not left only to one group like procurement or operations. Capacity, inventory, service, and customer delivery are executive business issues.

Do not wait for the next crisis. Study your network. Find the leaks. Fix them. Then keep looking.
